I’m going to say something that’ll make you uncomfortable, especially if you’ve been throwing raises at people to keep them. Money is the wrong tool for holding onto your best people. It works for about a week, then it’s just the new normal and they’re looking again.

I’m not making this up off the top of my head. There’s a study that tracked this for 25 years, looking at why people actually stay or go. Compensation came in fourth. Fourth. Behind three things that don’t cost you nearly as much.

Number one was being on a winning team. People want to be part of something that’s going somewhere. Your guys can feel when the business is growing and when it’s drifting. If your shop feels like it’s grinding out the same week over and over with no direction, your best people leave, and it’s got nothing to do with the hourly rate.

Number two was advancement and recognition. Folks want to know there’s a next rung on the ladder, and they want to be seen when they nail it. I’ve watched owners lose a great tech because nobody ever once said good job. That’s a free thing you forgot to hand out.

Number three was security. Not just job security, the feeling that the company is run well, that there’s a plan, that the doors aren’t closing because the owner is winging it. People with families need to know you’ve got the wheel.

And then, way down at number four, money. Don’t get me wrong, you’ve got to pay fair. If you’re underpaying, none of the other three save you. But once you’re in the fair range, dumping more money on a retention problem is like pouring water into a bucket with a hole in it. You’re treating the wrong thing.

So here’s what I’d do instead of writing another raise check you can’t really afford. Cast a vision your crew can see. Tell people where the company’s headed this year and what their piece of it looks like. Catch somebody doing it right and say so out loud, in front of the others. And run your business tight enough that your people feel solid ground under them.

Do those three and you’ll keep good people that your competition is trying to buy away with an extra two bucks an hour. And you’ll spend a lot less doing it.

I talk to business owners every single week who are profitable on paper and still sweating payroll on Friday. Sounds backwards, doesn’t it. The P&L says you made money, the bank account says otherwise. I’ve lived it. Here’s the thing nobody tells you. The money is real. It’s just trapped. It’s sitting in three places you’re probably not looking, and you can pull a big chunk of it loose without making one extra sale.

Move 1

Get paid faster. Your accounts receivable is a loan you’re handing out for free. Every day a customer owes you and hasn’t paid, you’re financing their business on your dime. Say you run $80,000 a month through the company and your customers take 45 days to pay you. Get that down to 30 days and you just yanked about $40,000 back into your account. Same revenue, same customers. You just stopped acting like the bank. Send the invoice the day the job’s done, and call on day 31 like you mean it.

Move 2

Stop sitting on inventory and materials. If you’re in HVAC, plumbing, or electrical, you’ve got money bolted to the walls of your warehouse. Every spool of wire and every spare unit gathering dust is cash you already spent. I’m not saying run empty. I’m saying know your numbers. If you’ve got $25,000 in parts sitting there and half of it hasn’t moved in 6 months, that’s $12,000 you could have in the bank instead of on a shelf. Order tighter and lean on your suppliers to hold stock for you.

Move 3

Fix your deposit and billing schedule. This one’s free and most owners won’t do it. If you’re fronting materials and labor for weeks before you see a dollar, you’re funding the whole job yourself. Take a deposit. Bill in progress draws on the big ones. On a $30,000 job, a 30 percent deposit puts $9,000 in your pocket before you pull a permit. That’s not aggressive, that’s normal.

Here’s what I want you to hear. None of these three require you to sell more, hire more, or work a single extra hour. The cash is already yours. It’s just stuck in receivables, stuck on shelves, and stuck in jobs you’re financing for other people. Free it up and your business stops gasping for air on the 14th and the 28th.
